Live or async: which estimation style fits your team?

Estimating together does not have to mean the same hour. How live and async planning poker differ, and how to choose between them.

"Let's find a time to estimate" is one of the most expensive sentences in a distributed team. The good news: estimating together does not require being online at the same time.

Live: everybody at the table

In a live session the team meets on a call. The host opens a task, everybody votes, the host reveals, and you talk.

It works well when:

  • the team is in the same time zone, or close to it;
  • the tasks are new or unclear and need a real conversation;
  • you want the energy of a meeting and a decision in the same hour.

Live rooms also give you two tools to keep the pace: a round timer that reveals the cards at zero, and auto-reveal, which flips them as soon as everyone who can vote has voted.

Async: vote when it suits you

In an async room the host sets a voting deadline, for example Thursday at 5 pm. Until then, each person opens any task and votes whenever they like. The room shows progress per task ("3 of 5 voted") and whether you have voted yourself.

It works well when:

  • the team spans several time zones;
  • the tasks are fairly well understood and you mostly need to compare numbers;
  • you want people to think before they see anyone else's estimate.

Nobody sees another vote before the host reveals the task. When the deadline passes, voting closes; the host then reveals task by task, talks through the ones that differ, and accepts the estimates. If you need more time, the deadline can be moved forward to reopen voting.

A mix often works best

Many teams estimate async first, then use a short live call only for the tasks where the votes were far apart. You get the thinking time of async and the conversation of live, in half the meeting time.
